PNC's AI strategy
an in-house AI factory, the Big Five and an agentic workforce.

Last updated Oct 16, 2026 · 19 sources cited

What is PNC's AI strategy and technology vision?

PNC's strategy is to own its AI rather than rent it. On June 9, 2026 CEO Bill Demchak said the bank is 'building our own AI factory', with its own GPU compute and its own large and small language models, because AI productivity 'can be taken away by the cost of tokens'. On the October 15, 2026 third-quarter call he described the goal as 'an agentic workforce' and said the infrastructure must let PNC do it 'without vendor support, without compute costs coming from third parties and with your own personnel instead of vendors'; GPU chips are already in its data centers. The economics are set out in numbers: technology spend of about $3.5 billion rising about 10% in 2026 with AI about 20% of the increase, 171 opportunities across $1.4 billion of addressable spend (January 2026), about $1.5 billion across five areas by February, and a target of another 40 points of operating leverage from AI between 2025 and 2030. In September 2026 CFO Rob Reilly said PNC would pass on an acquisition that impeded its AI priorities, and president Mark Wiedman reported 5 to 10x productivity from agent-centred software development. PNC publishes no separate AI budget.[1][2][3][4][5][6][7][8]

How does PNC position its AI approach, and what does it not disclose?

PNC frames AI as infrastructure first. On the Q3 2026 call Demchak said the preparatory work is done: the data lake and data configuration 'all in one place, one source of truth', digitized policies and procedures, HR systems that recognize agents as well as employees, and a risk framework on access control. He called it 'a well-thought-out program that isn't about bells and whistles', and Reilly tied the payoff to a two- to three-year period.[2][15]

Customer-facing agents are not part of the plan as stated. Demchak called third-party agents that transact inside customers' accounts 'incredibly unsafe' and said that would need laws on liability shifting, secure connections, authentication and human-in-the-loop. On deposits, he said PNC must offer technology 'as good as these third-party providers' and 'produce it cheaply'.[15]

Not on the record: an AI budget, a capital figure for the GPU and data-center build, a chief AI officer, or usage figures for Microsoft Copilot and the other generative-AI platforms the 2026 proxy says were deployed. PNC's own figures are the share of the technology-spend increase and the addressable-spend estimates above.[5][16]

What is PNC's AI factory?

It is CEO Bill Demchak's name, used at the Morgan Stanley US Financials Conference on June 9, 2026, for PNC's plan to own its AI production: its own data centers and GPU compute, Nvidia chips, and its own large and small language models for tasks such as blocking fraud and running call centers. The stated reason is cost: AI productivity 'can be taken away by the cost of tokens'.

What did PNC say about AI on its Q3 2026 earnings call?

On October 15, 2026 Demchak said PNC is working toward 'an agentic workforce' that can deploy agents across workloads; that the cost today shows up as depreciation from data-center rebuilds that put GPU chips in its data centers; that the data lake, digitized policies, agent-aware HR systems and access-control framework are built; and that PNC had been 'purposefully quiet' until it has results to show.

What are PNC's Big Five AI areas?

CFO Rob Reilly named them at a Bank of America conference on February 10, 2026: software (using less of it), retail operations, AML compliance, the client care center and commercial loan processing in the Midland business, together about $1.5 billion of addressable spend. In January the bank had counted 171 opportunities and $1.4 billion.

How much does PNC spend on AI?

PNC does not publish an AI budget. It spends about $3.5 billion a year on technology, rising about 10% in 2026, and said on its January 2026 call that AI was about 20% of the year-over-year increase in technology spending. It targets another 40 points of operating leverage from AI between 2025 and 2030.

Will PNC let AI agents move customers' money?

Not as things stand. On the October 15, 2026 call Demchak called agents that transact inside customers' accounts 'incredibly unsafe' and said it was 'not going to happen on my watch' without customers knowing; he said it would first need laws on liability shifting, secure connections, authentication and human-in-the-loop controls.
