What is Capital One's AI strategy and who sets it?
Capital One's AI strategy is the technology rebuild that founder, chairman and CEO Richard Fairbank started in 2013, and on the October 20, 2026 earnings call he said AI was its purpose all along: 'the objective function of the rebuild was AI'. The bank 'did not predict generative AI' or agentic AI, he said, yet 'would have built exactly what we built.' The record runs in steps. CIO Rob Alexander told AWS re:Invent in October 2015 that Capital One was 'investing massively' in engineering talent and cutting from eight data centers in 2014; the last one closed in 2020 and the 2025 10-K names AWS as its cloud infrastructure provider. In April 2026 Fairbank put the bank in the 14th year of that transformation, said it keeps investing in 'AI infrastructure and specific AI experiences', and argued that AI's leverage is 'vastly greater' when embedded in a company's own systems. The 2026 proxy credits the transformation with 'positioning the Company as an AI leader in banking.' The method is build rather than buy: open-weight models customized in-house on a central platform, travel technology brought in-house from Hopper in April 2026, and Brex, which Fairbank praises for a stack 'they built themselves'. Capital One publishes no technology or AI budget, and Fairbank said in October 2026 that it does 'not intend to quantify the benefits.' Prem Natarajan, hired from Amazon's Alexa organization in 2023, leads enterprise AI.[1][2][3][4][5][6][7][8]

Does Capital One build or buy its AI and technology?
Mostly build, with named exceptions. The 2025 10-K says the bank may 'develop such capabilities internally, or rely on third-party service providers' that deliver technology 'of higher quality, lower cost, or both', and names Amazon Web Services for cloud infrastructure, TSYS for card processing in North America and the U.K., and FIS for certain banking systems; parts of the acquired Discover business, including the Global Payment Network, still run on a mix of data centers and vendors.[4]
For models, the choice is open weights customized in-house. At VB Transform 2026 the bank described a centralized enterprise AI platform with governance built in, open-weight models fine-tuned on proprietary data and an orchestration harness it built itself; in September 2026 Natarajan said it had moved toward customized open-weight and smaller, specialized models to cut latency and token costs.[7][15]
The same rule now applies to acquisitions. In April 2026 Capital One brought the technology behind Capital One Travel in-house: 'We now fully own the technology that we have built in partnership with Hopper and the Hopper talent we've worked with will join Capital One.' Fairbank later described it as acquiring 'a copy, essentially, of the technology platform from Hopper, along with a bunch of their people.' Of Brex he said in October 2026 that it has 'a full modern tech stack that they built themselves'.[5][14][1]
What it builds it sometimes sells: Capital One Software launched in June 2022 with Slingshot, a tool first built to manage the bank's own Snowflake estate.[16]
What does Capital One disclose about technology and AI spending?
Capital One does not break out a technology or AI budget. This is everything dated and numeric that the filings and calls give instead.
| Item | What is disclosed | Date |
|---|---|---|
| Technology or AI budget | Not disclosed. On AI benefits Fairbank said 'we certainly do not intend to quantify the benefits'; on investment levels, 'as a general matter, we like to share with our investors why we're excited about the opportunities we have and what we're investing in' | April and October 2026[1][5] |
| 2025 investment, per the proxy | $5.9 billion on marketing; separately, investment in 'technology, infrastructure, and data capabilities that are enabling Capital One's ability to drive growth and leverage AI' (no amount given) | March 25, 2026[6] |
| Where technology shows up in expenses | Q3 2026: domestic card non-interest expense up 9% year on year, 'driven by continuing technology investments, higher marketing, and the addition of Brex'; consumer banking non-interest expense up about 10%, driven by auto originations and 'continued technology investments' | October 20, 2026[1] |
| Brex | $5 billion half-cash, half-stock deal closed in April 2026; nearly $1 billion to be spent over three years on integration, including retention compensation; Brex runs expense, review, audit and accounting agents | April 2026[17] |
What does Capital One say comes next in its AI strategy?
Fairbank's October 2026 framing is a split between companies that 'bring AI to improve work as it is done today' and those that 'reinvent how work is done with AI'; inside the bank he listed the data ecosystem, software development, credit, marketing, risk management, fraud, operations, servicing and cybersecurity as areas to transform, and said investors will not find the result in a single app but 'in the business model, in the choices, in the way risk is managed'.[1]
Agents are the near-term build. VP of enterprise AI Rashmi Shetty said in September 2026 that the bank sets up governance, validation, observability and human-in-the-loop controls for high-risk actions on the platform before developers build agents; Brex brings its own expense and audit agents and, per Fairbank in January 2026, is 'on the way to procurement payments, and accounting agents'.[18][13]
Fairbank's 2026 shareholder letter puts the stakes plainly: 'For companies, the threat of obsolescence is the greatest ever, and so too is the opportunity.' What is not on the record: an AI revenue or savings target, a model roadmap, or a date for moving Capital One's own cards onto the Discover network, which Fairbank said in October 2026 is still being tested.[19][1]

What is Capital One's AI strategy?
To embed AI in a bank it has rebuilt from the bottom of the technology stack up since 2013, rather than add AI tools to legacy systems. Richard Fairbank said on the October 20, 2026 call that AI was the 'objective function' of that rebuild and that the larger gains go to companies that reinvent how work is done with AI rather than speed up today's work.
Who leads AI at Capital One?
Richard Fairbank, founder, chairman and CEO, sets the strategy and explains it on the quarterly earnings calls. Prem Natarajan, EVP, Chief Scientist and Head of Enterprise AI, joined from Amazon's Alexa organization in 2023. Robert Alexander is CIO; Rashmi Shetty, VP of enterprise AI, runs platform engineering for generative and agentic applications.
Does Capital One build its own AI or buy it?
It builds where it can: assistants run on open-weight models customized in-house on a central platform with its own orchestration harness, and the Hopper-built travel technology came in-house in April 2026. It still relies on AWS for cloud, TSYS for card processing and FIS for some banking systems.
How does Capital One rank on AI?
Evident's October 2026 index placed Capital One second of 50 banks for the fourth year, behind JPMorgan Chase. The bank's own 2026 proxy says the technology transformation positions it 'as an AI leader in banking'. Neither is an audit of results; Capital One has published no AI revenue, savings or productivity figure.
