PNC adds GPU capacity in rebuilt data centers, keeps hyperscaler AI models
For the CFO of a large regional bank
PNC Financial Services Group CEO William S. Demchak said on the bank's Oct. 15 earnings call that PNC is adding computing capacity it can run internally for AI while continuing to use frontier models through hyperscalers, according to TokenPost.1
Demchak said PNC needs infrastructure that can support AI at scale "without vendor support, without compute costs coming from third parties," according to TokenPost's account of the call.1 TokenPost reported that PNC has placed GPU chips in rebuilt data centers, and that the rebuilds are adding to depreciation expense; the source gives no dollar figure for either.1
CFO Robert Q. Reilly said at a Sept. 14 conference that the bank uses frontier models through hyperscalers and open-weight models in its data centers, TokenPost reported.1
Management previously identified 171 opportunities tied to $1.4 billion in addressable spend, TokenPost reported; the figure is potential spend, not savings already realized.1
Management projected 40 points of operating leverage from AI between 2025 and 2030, which TokenPost described as a projection, not a delivered result.1
Demchak said earlier automation in retail and care-center operations produced 30 points of operating leverage between 2022 and 2025, according to TokenPost.1
PNC is shifting part of its AI compute from rented capacity to owned hardware, which moves cost from third-party fees to depreciation, while it still depends on outside providers for frontier models. Peers weighing build-versus-rent decisions should note that the payback figures cited are addressable spend and a forecast, not realized savings.
Our take. PNC is turning a cloud compute bill into depreciation on its own GPUs, yet still rents frontier models from hyperscalers. Your budget faces the same split: which half of the AI stack you own, and which you keep paying for.
Action. Finance planning: Model three-year cost of owned GPUs, including depreciation, against current third-party AI compute spend before the next budget cycle.
What our records say
PNC's AI strategy is an "AI factory": its own data centres, own GPUs and own small and large models, to stop paying for tokens.1 The flagship platform is PNC AI factory, announced by CEO Bill Demchak in June 2026.2 Strategy: The bank confirmed the goal is to avoid vendor lock-in and reduce reliance on usage-based pricing while still mixing third-party and internal models by use case.1
